Choose a bounded task

An AI initiative is easier to evaluate when it addresses a specific task. Define its users, inputs, expected outputs and the situations in which it should defer to a person. Avoid treating a convincing demonstration as evidence that the capability is ready for everyday operation.

Check the information foundation

Identify the sources the capability will use, who can access them and how they are maintained. Missing context or inconsistent information can undermine a well-designed interaction. Resolve those constraints as part of the pilot.

Evaluate against real work

Use representative examples, including difficult or ambiguous cases. Evaluate usefulness, error patterns and the effort required for human review. Document the limitations so users know when further checking is needed.

Assign an operational owner

Someone must maintain the capability, review feedback and decide when changes are needed. Plan the route for reporting problems and the conditions under which the capability should be paused. A pilot becomes a practical capability when its operation is as deliberate as its design.
